A six-agency smart-city initiative had stalled: conflicting data, missed milestones, and a council asking hard questions. We built a unified data platform across agencies, a common performance dashboard, and ML-based quarterly forecasts for traffic and transit demand, with anomaly detection to flag data gaps. The design was meant to be maintained by city staff, not by us.

All six sub-programs were back on their published timelines within nine months. Reporting effort across agencies fell by roughly 60%. The dashboard is now a standing agenda item in city council reviews.
